How to Choose an Odoo Implementation Partner

Odoo implementations succeed or fail on the partner far more than the platform, and partner marketing is uniformly confident. This guide is the interrogation checklist we’d use if we were buying: the questions that separate depth from logos, written knowing you might use it to choose someone else.

What it takes in practice

  • Demand proof in your problem shape. Not ‘have you done retail’ but ‘show me a multi-channel stock architecture you built and what went wrong during it’. Depth reveals itself in the war stories; brochures don’t have scars.
  • Ask who actually builds. Which humans, what seniority, how much of their week you get. Partner-badge headcount means nothing if your project gets the newest junior. Ask to meet the delivering team before signing.
  • Test their honesty with a trap. Ask something where the honest answer is ‘you don’t need that’ or ‘Odoo does this badly’. Partners who never push back are order-takers, and order-takers build expensive shelfware.
  • Inspect their code ownership stance. Do you own the custom code? Is it in your repository? What happens if you leave? Hostage architectures are common and the contract is where you prevent them.
  • Probe upgrade thinking. Ask how their customisations from three versions ago are doing. Partners who build upgrade-hostile code create annuities for themselves; partners who’ve ported their own work across majors (we’ve done four) think differently from day one.
  • Check the support reality. Response SLAs in writing, who answers, whether monitoring is proactive. Post-go-live is where partner quality actually lives, and where the cheap bid gets expensive.

Common questions

Big partner or small specialist?
Match the partner's shape to your project: platform-scale programmes need bench depth; focused SME implementations are often better served by senior-heavy specialists where the people selling are the people building.
How much should an implementation cost?
Ranges are wide honestly: fixed-scope tiers exist (ours run 4 to 10 weeks), consultative retail projects go further. What matters is an hours breakdown you can interrogate; lump sums hide assumptions.
What's the biggest red flag?
A quote without discovery. Anyone pricing your implementation before understanding your workflows is pricing a fantasy, and you'll pay the difference in change orders.
Should the cheapest quote win?
Almost never: the cheap quote usually hides a thin scope, junior delivery, or change-request economics that surface later. Compare quotes on scope and who actually builds, not the headline number, and be wary of any figure given before a discovery conversation.
